Pivoting From a Retainer Marketing Agency to a Pay-per-lead Media Company That Owns and Sells Its Own Leads

Instead of charging clients a flat monthly retainer to run their marketing, pick one industry niche (mortgages, insurance, solar, legal, home services), build your own consumer-facing brand and funnel, run ads to generate inbound leads under your own name, then sell those leads to businesses in that niche at a fixed price per lead, getting paid upfront; build a lead-distribution system to handle multiple buyers before scaling to a second traffic source or niche.

The presenter says he scaled from an $80K/month traditional 10-staff retainer agency to a $250K/month pay-per-lead operation by flipping the model with one mortgage-broker client, offering to run the ads himself and sell back leads at a fixed price, profiting from efficiency gains rather than being capped by billable hours. He is candid about a real bad month where cost-per-lead spiked and margin dropped from 35% to 20.5%.

Someone with existing paid-ads experience (or willing to learn Meta ads specifically) and enough capital to front ad spend before getting paid, comfortable building and owning a brand rather than working under client brands.

The pay-per-lead / media-company pivot is a real, established business model distinct from standard retainer agencies, and the presenter's account of margin compression during a bad month is a realistic illustration of the model's real risk. His own revenue figures are self-reported, and the video ends by promoting his own paid community and lead-distribution software.
